Are users staying without being pushed?

Sean Ellis gave the cleanest test I’ve ever used:
“If 40%+ of users would be very disappointed without your product, you have fit.”
Below 40%? You’re still searching. Above 60%? You’re in rare territory.

Then verify it with behavior, not vibes:

1. Retention, not growth
Healthy B2B SaaS PMF often shows up as 80–90% retention (varies by ARPA and category).
If users don’t stay, paid acquisition just hides the problem.

2. Activation threshold
Every strong product has a “commitment moment.”
Slack’s famous one: 2,000 messages.
Past that, the product becomes a habit, not a trial.

3. Expansion revenue
When customers grow usage and spend, your product is embedded in their workflow.
That���s depth of fit.

Marc Andreessen said it plainly:
“Product/market fit means being in a good market with a product that can satisfy that market.”

If you’re unsure you have PMF, don’t scale.
Fix retention first. Then growth gets cheap.

- Talk to 5 real users.
- Run one simple landing page test.
- Try to get one person to pay.

If you can’t get commitment now, code won’t fix it later.
