The challenges of becoming a less hierarchical organisation. Restructuring to reduce layers offers the promise of increased collaboration, agility, value & shifting decision making power to more people. However, research suggests that "how" (it's done) is more important than "what" (the design is):
1) Don't underestimate "zombie structures": it’s not enough to build anew; you must also actively dismantle & guard against the resurrection of the old
2) Expect an uneven pace of change: different teams have unique histories, cultures & operational nuances
3) Leadership during restructuring needs to be a razors edge: too much control can stifle the initiative that the redesign aims to foster; too little control can leave teams directionless
4) Adapt external ideas to the internal culture: external consultancies can give helpful advice but the people in the organisation know what is likely to work best

Leadership roles are less about problems to be solved than about tensions/paradoxes/polarities to be managed. These are pairs of goals that may appear to be contradictory, but which are interdependent. An example would be the dual focus on delivering operationally in the short term AND transforming the system for the longer term. Both are needed to create positive results & achieve sustained high performance.
