Your lead strategy affects more than revenue.
Empty trucks lead to idle techs.
Idle techs start taking recruiter calls.
A full schedule keeps your business and your team moving.
What's more important: lower cost per lead or technician retention?
#HVAC#HomeServices
Peak season won't last forever.
The HVAC companies that stay ahead prepare before shoulder season arrives.
When work slows, top technicians start asking questions and competitors start recruiting.
An empty truck isn't just lost revenue. It can cost you your best people.
#HVAC
An empty HVAC truck doesn't just cost you revenue it can cost you your best technicians.
During shoulder season, idle trucks mean fewer hours, while competitors are busy hiring top talent.
How does your company keep technicians busy year-round?
#HVAC
It's 95°F outside... so why are HVAC service trucks sitting idle?
Every idle truck is a missed opportunity for revenue.
Is your biggest challenge:
🔹 Hiring technicians
🔹 Keeping trucks fully booked
🔹 Employee retention
🔹 Dispatch & scheduling
#HVAC
Your next technician won’t come from a job board.
But your next resignation might
HVAC companies are doing what they’ve always done when a tech leaves.
Post a job.
Refresh the inbox.
Hope someone solid shows up.
At first, nobody panics.
“Slow week.”
“Holiday timing.”
“People are busy.”
But then the résumés start rolling in…
and reality hits a little deeper than most owners admit.
Candidates nowhere near the skill level needed.
Techs asking for wages the company can’t justify.
People who jump shops every season and will do it again.
And while owners are sorting through all of this…
the real pressure kicks in.
Calls stack up.
The install board gets messy.
Your best techs start working the kind of hours that drain the love out of this trade.
They won’t say it to your face,
but they're tired.
Really tired.
This is the part HVAC owners feel but rarely talk about
the quiet fear that one more bad week might push a loyal tech right out the door.
Meanwhile, the best technicians out there?
They’re not scrolling job boards.
They’re not refreshing Indeed.
They’re not sending applications at midnight.
They’re running calls.
They’re keeping the company afloat.
They’re trying to be fathers, mothers, husbands, wives while juggling 60+ hour weeks.
They aren’t looking for a new home…
because nobody has given them a reason to.
And this is where many HVAC companies are overlooking.
It’s not a shortage.
It’s not lack of talent.
It’s not that “no one don’t want to work.”
It’s that the old way of hiring depended on luck.
And luck doesn’t work anymore.
The companies winning today?
They aren’t waiting.
They’re building relationships with techs months before they need them.
They’re telling real stories from inside their culture.
They’re showing up in the places where good techs actually spend time.
Not with bigger budgets
with better strategy.
When that shift happens, everything changes:
Fewer burned-out techs.
Less scrambling.
Faster hires.
Stronger retention.
A team that actually wants to stay.
If you’re honest with yourself…
What’s the moment you knew the old hiring approach wasn’t working anymore?

Let’s talk about how your hiring process can become your competitive advantage. #HVAC #Recruiting
Ever wonder why your best people leave… even when you think you’re doing everything right?
It’s almost never the reason you think.
People rarely quit over one bad day or one tough conversation.
They quit because of the invisible moments you didn’t realize they were paying attention to.
Here’s the truth most leaders never hear.
Retention isn’t built in staff meetings, 1:1s, or performance reviews.
It’s built in the moments you don’t prepare for.
How you respond when someone needs help after hours.
What you say about your team when they’re not in the room.
Whether you defend your people when a customer or stakeholder complains.
If you invest in their growth even when things are slow.
Whether you notice what’s happening in their lives outside of work.
These tiny unfiltered interactions tell your team exactly who you are as a leader.
And those quiet moments are what determine whether people stay loyal or quietly start planning their exit.
Here’s the question that creates instant clarity:
If your team recorded your last 30 days of “nobody’s watching” moments, would you be proud of what they heard?
Leadership isn’t about perfection.
It’s about consistency.
Respect.
Support.
Integrity.
Humility.
Showing up the same way every day.
The strongest teams aren’t built with bonuses or perks.
They’re built by leaders who treat people well when there's nothing to gain.
If you’re committed to becoming that kind of leader, I’d love to connect.

The Hidden Cost of Slow HVAC Hiring Nobody Calculates
Everyone knows an empty HVAC seat costs money.
But almost no HVAC owner realizes how much it’s actually costing them every single day.
Every week a tech position sits open, you bleed revenue, strain your team, and lose customers you’ll never get back.
Most owners track overtime, missed jobs, or job board fees. That’s the obvious stuff.
The real damage happens quietly:
Your best installers get stretched thin and start making small mistakes
Callbacks rise because rushed work kills quality
Customer satisfaction dips even though nothing “looks wrong”
Your most reliable tech starts updating their resume
After-hours calls go unanswered because everyone is burned out
None of this shows up as “cost of unfilled position” in QuickBooks.
But every bit of it is tied directly to that open seat.
And the longer it stays open?
The faster the damage compounds.
The worst-case scenario?
You drag hiring out so long that your top tech quits, and now you’re replacing two roles while customer complaints pile up.
This is why the companies filling roles in 21 days or less consistently win.
Not because they lowered standards
but because they built systems that let them act fast without sacrificing quality.
Slow hiring feels “careful.”
But in HVAC, slow hiring is actually the most expensive decision you can make.
If you’re sitting on an open HVAC role right now, ask yourself:
How much is that empty seat really costing you financially and operationally?

You keep saying you “can’t find good techs”…
But the truth is, good techs can’t find a good reason to choose your company.
And right now, your hiring process is costing you the exact people you say you want.
7 reasons your company keeps losing the A-players you desperately need:
1️⃣ Your job ads read like every other HVAC company within 50 miles.
Top techs want clarity: pay, schedule, truck, tools, call rotation, and career path not buzzwords and clichés.
2️⃣ Your starting pay is $4–$8/hr below the real market.
Techs compare offers instantly. “Competitive pay” isn’t competitive when Costco pays more than your apprentice rate.
3️⃣ Your interview process moves slower than your competitors.
A-level techs get hired in 2 days.
Your process takes 12.
The math explains your ghosting problem.
4️⃣ You haven’t earned the trust you’re asking for.
Techs Google you.
A 3.9-star rating with no recent reviews tells them one thing: “Expect drama.”
5️⃣ Your benefits are outdated no PTO flexibility, no training budget, no track to leadership.
Top techs don’t leave companies; they leave ceilings.
You offer a paycheck. They want a future.
6️⃣ Your culture depends on whoever’s in a good mood that day.
Inconsistent leadership repels stability-focused techs.
A-players want structure, communication, and standards not chaos.
7️⃣ Your entire hiring pitch is about what YOU need, not what THEY gain.
The best techs don’t buy pressure.
They buy outcomes: fewer headaches, better equipment, respect, and long-term security for their families.
Hard truth:
You don’t have a talent shortage.
You have a value-proposition shortage.
A-players choose companies that make their life better not just their paycheck.
They want:
• A predictable schedule
• A professional dispatch process
• A stocked truck
• Training they can actually use
• A manager who coaches, not screams
• A team that works like adults
• A future beyond the field
If even one of these is missing, they’ll skip your job… and join the shop across town that figured it out.
Fastest fix → upgrade your entire hiring ecosystem.
You need better recruiting, clearer messaging, and stronger talent infrastructure.
Not warm bodies real pros:
• Service Managers running $4M–$6M teams
• Techs with <1% callback rates
• Comfort advisors closing $2.5M–$4M+
• Install leads who can manage a crew without babysitting
• Commercial techs with existing client trust
When you bring in talent that raises your floor the ceiling automatically lifts.
Turnover drops.
Customer experience improves.
Leadership stress disappears.
And suddenly your business becomes a magnet instead of a revolving door.
2026 is coming.
Will you still be begging for résumés or choosing from the techs everyone else wishes they had?

You wanted an HVAC company you could sell for 7-figures and actually walk away…
Right now a buyer would pay scrap for the vans and fire you on day 1.
7 reasons your company is completely un-sellable today:
1️⃣ No tech runs a $40k job without your daily texts
2️⃣ “Service manager” = whoever’s been there longest
3️⃣ Zero closers hitting $2M+ without you babysitting
4️⃣ Best tech is 6 months from starting his own shop
5️⃣ Commercial accounts only take YOUR calls
6️⃣ Revenue drops 30% the second you unplug
7️⃣ Stuck at 3–4× EBITDA instead of 7–9× because it all dies without you
Hard truth:
You should be growing the business and delegating, not stuck in day-to-day operations 6 days a week.
Instead you’re the highest-paid tech/dispatcher/salesman in the company.
Fastest fix → stop hiring warm bodies.
Use a niche HVAC recruiter who ONLY
places proven:
• Service Managers already running $4M+ departments
• Closers doing $2.5M–$4M personal at 55%+ GP
• Install leads with <1% callbacks
• Commercial techs with rollover relationships
When those people are locked in and documented, you finally get off the truck, revenue climbs, and your multiple explodes.
2026 is coming.
Will you still own a job… or a sellable business.
#hvac #hvacowners #leadership #hvactech #hvaclife #business
You built this company to give you freedom…
but right now the only person who can’t take a day off is you.
7 signs your HVAC business still runs on “Owner Mode” instead of “Business Mode”:
1️⃣ You’re still the first one techs call when they’re stuck on a no-heat at 9 p.m.
2️⃣ You personally approve every load calc over $15k because nobody else catches the mistakes.
3️⃣ Your inbox is the real scheduled is patch just copies whatever you finally OK.
4️⃣ You’re still jumping in the truck when a big commercial account calls upset.
5️⃣ You know every vendor rep’s cell and they all bypass your office to get to you.
6️⃣ Vacation? You tried once. Came back to $47k in preventable callbacks and two techs ready to quit.
7️⃣ You’re reading this thinking “Yeah, but if I don’t do it, who will?”
If 4+ hit home…
You don’t have a business yet.
You have a job that pays really well and owns you 24/7.
Here’s the truth:
The day you can’t (or don’t want to) work is the day your company’s value drops to almost zero.
Real businesses run without the owner in the van, on the phone, or in the attic.
Start delegating like your life depends on it because your freedom, your family time, and your eventual exit check literally do.

You're crushing it in the field… but wondering if there’s more?
Here are 7 signs you're not just a service tech you're already acting like a leader:
1️⃣ Other techs call YOU first
Not dispatch. Not the manual. You.
2️⃣ You think in systems, not service calls
Routing, callbacks, patterns you see the bigger picture.
3️⃣ Customers ask for you by name
That’s trust equity.
4️⃣ You're training new techs without being asked
Mentorship = leadership.
5️⃣ You spot workflow problems others miss
Scheduling. Parts. Communication gaps.
6️⃣ You guard the company’s reputation like it’s yours
That’s ownership mindset.
7️⃣ You’re reading this
Techs who are content don’t look for growth content.
If you checked 4+ of these…
You’re not “just a tech.”
You’re a future leader.
Tag someone who’s ready for their next chapter.👇

2025–26 ice-age truth if your looking for a JOB right now….
The req is fake until someone inside screams “we die without this person.”
Your mission: make someone inside scream that about YOU.
How:
• Never apply cold. Ever.
Find the hiring manager or a peer on X/LinkedIn → reply publicly with value or DM a 3-line “saw your team is struggling with X, fixed the exact thing last year, here’s the $2.4M result” → they pull you in.
• Talk only in dollars and risk.
“Reduced churn 18%” → dead “Stopped $4.8M annual bleed in 90 days” → interview tomorrow
• Keep a running “brag doc” of every dollar you touched.
Screenshot metrics, Slack praise, revenue attribution. That folder is your new resume.
• When budgets are frozen, the only hires are painkillers. Become the cheapest, fastest painkiller for a pain they already have.
• Take the “lower” title or slight pay cut to get inside a company that’s still growing.
18 months of real scope + real impact there > 5 years of stagnation at a dying shop.
• Post your wins publicly (anonymized numbers are fine). The next hiring manager is stalking your profile right now.
Most people are polishing resumes.
You’re making someone’s 2026 bonus depend on hiring you.
That’s the whole game right now.
Move like that and you’ll have multiple offers before the market thaws.

Quiet HVAC Career Pro Tips That
Actually Move the Needle
(from a guy who’s been in the truck 22 years and now coaches $150k+ techs)
1. Carry two $9 magnetic signs that say “SYSTEM CHECK TODAY – CALL/TEXT” with your personal cell.
Slap them on the van when you’re at Costco or a kid’s game. One Saturday I got 7 tune-ups from that. Still do.
2. Keep a box of cheap dryer vent cleaning brushes in the van.
When you’re at a no-cool and the dryer is in the same closet, brush it in 4 minutes and say “no charge, just hate house fires.”
They remember you for life and send everyone they know.
3. Text every customer exactly 60 days after the call:
“Hey Mrs. Johnson, just checking — system still blowing cold and keeping you comfortable?”
1–2 replies per week turn into fall tune-ups or referrals.
4. Put a tiny strip of blue painter’s tape on every new capacitor you install with the date and your initials.
Next tech (or you) sees it years later → instant credibility.
5. Never leave without handing them YOUR card, not the company card.
Front: company logo. Back: hand-write “24/7 direct cell – text or call anytime.”
That card gets taped to 400 refrigerators and becomes a $20k–$50k personal pipeline.
6. When you quote a new system, always quote two options on the spot and say:
“Here’s the Cadillac and here’s the workhorse that still gets you 18 SEER and a 10-year warranty.”
70% pick the higher one when you make it feel like their choice.
7. Keep a $29 ring doorbell floodlight cam in the van.
When you’re replacing an outdoor unit anyway, offer to swap their burnt-out floodlight for $149 labor + cost.
Takes 12 minutes, they love it, and you just made an extra $120.
8. Once a month, take a sharp “after” photo of a filthy coil you cleaned or a perfect new install, post it on your personal IG/FB with location tag and “Another family staying cool.”
Zero advertising cost → 3–8 leads per year that call YOU directly.
Do these 8 things and you’ll never need to beg for a raise again. The money finds you.

Quick win for HVAC techs getting crushed by callbacks:
Stop trusting “superheat charts” printed in 1995.
Use this instead (works on 90 % of residential TXV systems):
1. Indoors: 400 CFM per ton (measure it, don’t guess)
2. Target subcool: whatever the manufacturer says on the data plate (±1 °F)
3. Ignore outdoor superheat charts
4. Set superheat by indoor wet-bulb + outdoor dry-bulb with this formula:
Superheat = (Indoor WB × 0.9) + (Outdoor DB × 0.1) − 20
Example: 68 °WB indoors, 95 °DB outside
68 × 0.9 = 61.2
95 × 0.1 = 9.5
61.2 + 9.5 − 20 = 50.7 − 20 = ~11 °F target superheat
Takes 60 seconds once airflow is right. Callbacks drop like a rock.

Most HVAC companies are bleeding money from bad recruiting and the worst part?
They can’t even see it happening.
If your recruiter can’t explain the difference between a heat pump and a package unit, they’re never going to bring you real technicians.
And deep down… you know it.
Let’s be honest:
General recruiters are failing HVAC companies because they don’t understand your world. They don’t understand your people. They don’t understand the pressure you're under.
So what do they do?
They match keywords, not competency.
They send you “HVAC experience” that turns out to be the wrong tech… every time.
A residential guy for a commercial role.
A comfort-cooling guy for refrigeration.
Someone who’s installed mini-splits but never diagnosed a VRF failure.
And every mismatch hits you where it hurts:
• Weeks lost
• Bad hires you regret
• A team burning out while you “wait for the right person”
• Lost revenue you can’t recover
• Customers you disappoint
• Stress you carry home at the end of the day
It’s not just frustrating.
It’s exhausting.
It wears you down.
Meanwhile, niche HVAC recruiters speak the trade because we’ve lived in it.
We know:
– The difference between EPA Type II and Universal
– What separates a real refrigeration tech from someone who “did a little coolers”
– How to spot someone who can truly troubleshoot
– When a resume is full of buzzwords vs real experience
– Who fits your culture, your pace, your expectations
But the biggest difference?
The network.
The best HVAC techs don’t scroll job boards.
They’re working overtime.
They’re keeping your competitors’ customers happy.
They only talk when someone who actually understands them reaches out.
General recruiters never reach these people.
Niche recruiters do.
Because we’ve built relationships with them for years.
We know who’s stable.
Who’s reliable.
Who’s worth your time.
That’s why specialized recruiting delivers:
• Better hires
• Faster hires
• Longer retention
• Lower turnover
• Less stress on you and your team
Because HVAC hiring is technical.
It’s specialized.
It’s not guesswork.
It’s not keyword matching.
And your business deserves someone who gets that.
If you’ve been burned by general recruiters or you’re done wasting time on unqualified techs let’s talk.
Drop a comment or DM me your biggest hiring challenge.
I’d love to hear what you’re dealing with and share what’s actually working right now.
