10 Rules for Structured Thinking (Part 1)

In today’s fast-paced world, the ability to tackle challenges systematically sets you apart. Feng Tang’s 20 rules for structured thinking, drawn from his McKinsey experience, offer a clear roadmap. Here are the first 10, with everyday scenarios to bring them to life:

1. Define the Problem Clearly
Scenario: Your team’s productivity is slipping. Instead of “Things are slow,” pinpoint: “We’re finishing 15% fewer tasks this month.”
Clarity turns chaos into a solvable puzzle.

2. Start with a Hypothesis
Scenario: Deadlines are missed. Guess: “Unclear goals might be the culprit.” Test it.
A hypothesis is your shortcut to the right answer.

3. Use Data to Drive Decisions
Scenario: Choosing a team app? Check reviews, costs, and features, not just vibes.
Data keeps you grounded.

4. Break Down the Problem
Scenario: Stressed about a big presentation? Split it: research today, slides tomorrow, practice later.
Small pieces make big problems manageable.

5. Apply the 80/20 Rule
Scenario: Prepping for a meeting? Focus on the 2-3 points driving most of the discussion.
Nail the big wins, skip the fluff.

6. Prioritize Key Issues
Scenario: Inbox chaos? Tackle your boss’s email before newsletters.
Hit what matters most first.

7. Use a Gold Pyramid Structure
Scenario: Pitching a tool? Start with “It saves 5 hours a week,” then explain how.
Lead with the big idea, then back it up.

8. Ensure Vertical Support
Scenario: Writing a memo? Every point must tie to “Why this matters,” not stray.
Stay focused, no detours.

9. Avoid Horizontal Redundancy
Scenario: Don’t say “Sales dropped due to ads” and “Revenue fell from weak marketing.” Merge them.
One point, one punch.

10. Test Assumptions Early
Scenario: Think a new feature will wow users? Ask a few before building it.
Catch errors early, save time later.
