Management requires people leadership, strategy, communication and execution through others.
Choose based on the kind of work you want to spend the next decade doing.
Senior engineers shouldn’t optimize for activity.
They should optimize for impact.
The highest-leverage engineer isn’t necessarily the person writing the most code.
It’s the person who:
→ Removes entire classes of problems
→ Makes systems more reliable
→ Raises the team’s engineering standard
→ Makes other engineers better
→ Helps the organization make better decisions
Visibility of impact > volume of output.
Your career leverage compounds in places most people ignore.
1. Reputation
Become known as someone who ships and thinks clearly.
2. Network
Build relationships with high-agency people, not just “connections.”
3. Ownership
Own things that compound:
Equity.
Products.
Systems.
Open-source projects.
An audience.
Internal impact.
Salary pays you for your time.
Leverage pays you beyond it.
Now the AI part.
AI is changing what it means to be a good engineer.
The valuable skill isn’t simply:
“Can you generate code with AI?”
It’s:
Can you frame the problem?
Can you give the right context?
Can you evaluate the output?
Can you detect when it’s wrong?
Can you make the architectural decisions?
Can you own what gets shipped?
AI gives you leverage.
Judgment determines where you apply it.
T-shaped skills become increasingly valuable.
Go deep in one domain.
Then develop working fluency across adjacent ones:
Product.
Infrastructure.
Data.
Security.
AI.
Business.
Pure specialists can become bottlenecks.
Pure generalists can remain average.
The sweet spot is someone with enough depth to be exceptional and enough breadth to connect the dots.
Around years 3–5, something changes.
Your technical ability may no longer be the biggest bottleneck.
Communication becomes one.
Can you explain a complex system simply?
Can you write clearly?
Can you influence people without authority?
Can you make technical decisions others can understand and trust?
The engineer who can code AND communicate clearly has a massive advantage.
Then comes the mid-level trap.
This is where many engineers stall.
They become faster at doing the same work.
But the work itself never changes.
You have to move from:
“I implement tickets.”
to:
“I own outcomes.”
Then eventually:
“I reduce the need for tickets.”
Learn systems design.
Learn observability.
Learn technical judgment.
Learn to see problems before they become tickets.
Years 0–3: Become dangerous at something.
Go deep in one stack.
Learn it well enough that you can own features end-to-end.
Then expand sideways.
Depth first.
Breadth second.
Trying to learn everything too early often leaves you knowing a little about everything and being exceptional at nothing.
Build your leverage around something first.
Build things that hurt when they break.
Toy projects teach you syntax.
Real projects teach you:
→ Trade-offs
→ Debugging under uncertainty
→ System design
→ Failure handling
→ Shipping
→ Responsibility
Build things where your decisions actually have consequences.
And document the failures.
Your body of work becomes proof of competence that a résumé can never fully communicate.
Build foundations that actually matter.
Don’t obsess over learning 5 programming languages.
Understand how computers actually work:
Memory.
CPU.
Networks.
Storage.
Databases.
Operating systems.
Then build strong data structures, algorithms and systems-thinking skills.
Languages are tools.
Understanding the machine is the superpower.
Phase 0: Agency > credentials.
The highest-leverage career skill is taking ownership of your career.
Don’t treat it like a ladder you wait to climb.
Treat it like a system you actively design.
Curiosity + ownership of outcomes will take you further than simply following the path.
Your first job isn’t about maximizing salary.
Early in your career, optimize for:
→ Learning velocity
→ Strong engineers around you
→ Exposure to real systems
→ Ownership
→ Difficult problems
Sometimes a lower-paying role with exceptional engineers can compound your skills much faster than a prestigious role where you barely grow.
