Most companies are measuring the wrong thing about AI adoption.
They ask:
How many employees have access to AI?
How many licenses have we purchased?
How many teams are using Copilot, ChatGPT, Claude, or Gemini?
Those numbers tell you something.
But they donโt necessarily tell you whether AI adoption is working.
A company can give 10,000 employees access to AI and still change very little about how work actually gets done.
The more interesting signals are further downstream.
Are decisions getting faster?
Are repetitive workflows disappearing?
Are employees trusting the systems enough to use them?
Do people know when AI should make a recommendation and when a human should intervene?
Are teams redesigning processes around what the technology can now do?
That is the distinction organizations increasingly need to understand.
AI access is not AI adoption.
And AI adoption is not organizational transformation.
The technology matters.
But so do the data, workflows, incentives, governance structures, infrastructure, and people surrounding it.
Better models will keep coming.
The harder advantage to build is an organization capable of absorbing them.

Most people are not confused about AI because they are non-technicalโฆ
They are confused because AI is no longer one thing.
It is models, agents, RAG, MCP, coding coworkers, computer use, research systems, open-source tools, frontier labs, evals, and workflows โ all moving at once.
The mistake is trying to memorize every new term.
The better move is to understand the pattern underneath them:
AI is moving from content generation to task execution.
From chatbots that answer questions to systems that retrieve information, use tools, operate software, check their work, and deliver outcomes.
That shift explains almost everything happening right now.
I wrote this article to make the AI ecosystem feel less like fog and more like a map.
