One of my favorite practical ways to do this is to:
- Identify the top 3 Strategic organizational objectives and the metrics to measure them. Preferably one or two metrics per objective. (I recommend OKRs for this)
- Ask team members individually to break down the hours in their work week and attribute the hours to the specific metric their work will affect. For example, "20 hours last week from my time helped increase: (Number of client tickets addressed), and the other 20 went to assist in writing a proposal, which is connected to: (Number of proposals per month)"..etc.
- After they do this exercise ask them to come up with insights on how they plan to better focus their efforts to contribute more effectively and efficiently. Better focus comes from prioritizing, delegating, and eliminating unnecessary or low-priority work.
- Offer help and support, but don't let it turn into "I need a bigger screen and an NVIDIA gaming card to focus better " :)
- BONUS: You can do this for yourself to help you focus better. I do this daily first thing in the morning... I easily get distracted :)
