Nigeria’s Top 100 Companies: Yesterday, Today and the Future
Being the keynote speech at the #NEXTMONEY TOP 100 Companies Awards delivered on Friday, October 03, 2025.

As a nation, we have allowed the bearers of tall stories and bad news to become the pallbearers of our happiness. We have focused on the plant instead of the soil that nourishes and must now live with the inconvenient truth of our existence – that we have become numb to the importance of investing in people and strategic thinking/planning, and the wisdom that top “entities are built on systems and not superheroes”.
Talking frankly is now a lost art, and it often makes some of us uncomfortable. I choose to dare by contextualizing the merit of awards within the importance of their role to bring corporate awareness to change dynamics rather than a growing love for the glam.
Today, I want to lean on the best traditions of those who defined the art to speak candidly about the evolution and realities of top companies in Nigeria, hoping it provides context for the recipients of today’s NextMoney Awards under the leadership of our host, the well-regarded and disciplined professional, Dr Ray Echebiri, whom I fondly refer to as ‘my editor’.
I humbly appeal for your attention….
When Arie De Geus, author of the 1997 book ’The Living Company’, said, ‘A lasting work community requires its management to think in terms of generations’, most managers in corporate Nigeria left the room, choosing to think in terms of seasons rather than decades, and cycles rather than trends.
Trends represent the general direction, while cycles are the patterns that emerge from these trends. This absence of long-term strategic goals, moderated by short-term tactical shifts, explains why giant Nigerian corporations of the past are either dead or a dim shadow of their former selves. Ditto the sovereign, unfortunately.
Gentlemen and Ladies,
In the field of corporate analysis, there is no such thing as an autopsy because when a company dies, the causes are usually known long before the fatal event happens. Pedro Nueno, now Professor Emeritus at the IESE Business School, and Founder and Honorary President, China Europe International Business School (CEIBS) puts it best, “Behind any process of corporate decline, there is an infinite string of deceptions”.
Quite often, we have produced business leaders in this country, some of whom are still in charge of the nation’s polity, but we cannot point to the companies they once managed (presided over).
In the earlier works of Pedro Nueno, he offered an instructive take: “It is obvious that the companies did not fall ill, suffer, writhe in their dying throes and finally die after they left; far from it, the process had long been on while they were there, and because they failed to come to any agreement on how to avoid it, they only allowed someone else to play the role of an undertaker.” We can all relate to this, at the very least.
In essence, the awards bestowed upon these entities while they were in office can now and should be withdrawn. They were earned by building their houses on a pack of cards. There are recent examples to further this observation.
In some quarters, it is believed that genuine force majeures may exist that make a compelling case for a company to die or become extinct. While I think this is plausible and indeed possible due to a misreading of trends, I am quick to dismiss it as a charitable disclaimer by the leadership in question, as it reveals a great deal about the quality of management that was in place, namely, its inability to anticipate such a significant catastrophe.
Humans tend to value outward appearance more than reality.
This tendency equally and readily manifests itself in corporate matters, where executive management appears genuine, but their true intentions are far from what they declare.
“In the conflagration of entrenched self-interests among key players, including owners and management, a decision is reached that either achieves a turnaround for the organisation or postpones the time and role for an undertaker to carry the can. They say - for now, we will wear a mask for all to see and get real later (believing the deception so well that it becomes the only truth known to them).
Even at this, “they often forget that a dying company, like a fallen tree, can still provide food for many parasites. A chunk of it can equally be replanted to create a new one. Rather than allowing the organisation to die, they can be placed on a sure path of recovery to help keep society functioning”, whether in the private or public sector.
You can look to the last-mile retail outlet operators in our downstream industry and, indeed, depot owners to understand how these shifts impact outcomes. When the game changes, it does not occur without warnings; beneficiaries of an inefficient system ignore it, relying on the old playbook to keep going- not reimagining how those depots can be used as export storage points, for example.
We need not look too far for examples of such organisations and parastatals that have been rendered comatose by our inability to resolve the self-preserving interest of an individual with his/her fiduciary responsibility(ies) to his employers and shareholders. Yesterday’s circular by the CBN on the fixed-income market is another good case for reflection.
Longevity is not a Game!
Corporate longevity in Nigeria from the early 1930s to the 2020s has been rare and far between. First Bank however offers us a tale of possibilities. It is over 135 years old, perhaps not as dominant as it once was, but it has learnt how to survive; now it must know how to thrive in a new market where the history of longevity must be converted into a trusted messaging and brand advantage.
Two significant problems inhibited the rise of the aged corporation in Nigeria.
The first problem is that the managers of Nigeria’s older corporations inherited a culture where they were seen as superintendents rather than decision-makers, regardless of their official titles. They served the interests of the company's colonial headquarters and took instructions on how the organisations were to be run. They followed orders, regardless of emerging economic and market realities. By the mid-1990s, the UACNs, Unilevers, and John Holts were fast becoming dinosaurs on the brink of extinction or, at best, less critical to Nigeria’s business and corporate future.
The second reason for the evolutionary decline of corporate Nigeria was that public sector policy was oblivious to the needs of the private sector. Textile companies like Northern Nigeria Textile Mills (NNTL), United Nigeria Textile Mills (UNTL), Aswani Textile, and Asaba Textile Mills never recovered. Similarly, the import licensing regime introduced by the government in the mid-1980s to 1990s wiped out the competitive landscape for businesses like UACN, Unilever, and, to a certain extent, Patterson Zochonis (PZ). This era was instructive because it taught a few lessons:
