The economics of enterprise AI are starting to tell a very different story than the early hype suggested.
Cloud-based AI is clearly the easiest place to start. It offers speed, low initial friction, and faster experimentation. That makes it attractive for pilots and early deployments. But over time, the math changes. As query volumes increase, workflows expand, and inference usage becomes embedded across the business, the recurring cost of remote LLMs keeps compounding.
That’s where local enterprise AI starts to stand out.
In a 10-year cost model, remote LLM spending reaches roughly USD 18.9 million, while local AI comes in closer to USD 15.5 million. That creates an estimated long-term savings of about USD 3.4 million for organizations that invest in the local approach.
What’s most interesting is the timing. The break-even point doesn’t happen immediately. In most cases, it appears around Years 6 to 7, when the higher upfront investment in local AI is finally overtaken by the ongoing consumption costs of cloud-based inference.
This is less about ideology and more about cost structure.
Cloud AI is largely variable, metered, and vendor-priced. Local AI is more front-loaded and fixed. For enterprises operating at scale, that distinction matters. Fixed-cost models tend to deliver better long-term predictability, stronger cost control, and a clearer path to scaling AI without being surprised by usage-based billing.
The real takeaway: cloud AI may be cheaper to start, but local AI may be cheaper to own.
Enterprise leaders should stop asking only, “How fast can we deploy?” and start asking, “What will this cost us at scale over the next decade?”
