Your average processing time can improve while your oldest orders get worse.

That isn't a contradiction. If you only measure orders that have already shipped, the ones still waiting don't appear in the completed-order average.

For a Shopify seller, a useful fulfillment review needs two views: what finished, and what is still open.

Here's a practical way to separate them.

Define the clock first.

What starts “processing”: the customer's checkout, payment confirmation or your partner accepting an actionable order? What ends it: packing, label creation or verified carrier handover?

Those are different intervals. Choose the one you're measuring, record the definition and use it consistently. If the customer experiences a delay before your partner receives the order, don't make that delay disappear from your wider review.

Look at unfinished orders alongside completed ones.

At a fixed review time, list the orders still awaiting the next step, their age and the reason they're waiting. Identify the oldest unresolved orders. Compare them with the handling expectations you've actually agreed—not a new target chosen after seeing the results.

A completed-order report answers “How long did these orders take?” An open-order report answers “What is still waiting, and for how long?” You need both questions.

Keep unlike work separate.

An order waiting for a buyer's address correction isn't the same as one waiting for a supplier to confirm availability. Neither should be hidden, but they need different action owners.

Likewise, compare similar product and packing setups before concluding that one partner is faster. A changing mix of orders can change the average without any improvement in the underlying process.

Treat a backlog as work to resolve, not just a number to explain.

For each unresolved group, name the next action and owner. Is the issue missing order information, product availability, inspection, packing or handover? Follow up at the stage where the delay actually sits. Paying for faster transit won't remove time spent before dispatch.

Check the result without dropping the difficult orders.

Did the older cases move forward? Did new orders enter the same waiting state? Keep unresolved cases visible between reviews, and record cancellations separately rather than letting them vanish from the story.

You don't need a sophisticated dashboard to start. A consistent order list with clear timestamps and reasons can be more useful than a polished average nobody can explain.

There are limits: a small or incomplete dataset doesn't justify ranking suppliers or promising customers a delivery time. Missing timestamps should be marked unknown, not filled with guesses.

The goal is simple: know which orders need attention before your customers have to ask.

Tracking says “delivered.” Your customer says nothing arrived. What now?

For a Shopify seller, the scan is evidence to investigate—not a complete explanation.

Start by acknowledging the report. Confirm the delivery address privately against the order, then check the carrier's delivery details: time, location, photo or other proof, if available.

Ask the customer to check any safe place or reception area mentioned in those details. Don't send them on an open-ended search or assume they're mistaken.

If the information doesn't resolve it, open a carrier investigation through the appropriate channel. Keep one person responsible for the case and give the customer a clear next update.

Separate what you know from what you suspect. A delivery scan alone doesn't tell you whether the parcel reached the right door, was left elsewhere or went missing afterward.

Decide the next step using the evidence and your store's applicable policies and obligations—not an automatic “delivered, case closed.”

Good support means making the investigation understandable without making the buyer coordinate your logistics partners.

@MaxFreeman772 @scaling_rn In this scenario, how do you determine which ads actually generated orders?

[Jonny @JonnyEcomSupply]

What else is inside your customer's parcel?

For Shopify sellers, checking the product isn't the same as checking the complete package.

Before approving a packing setup, ask your fulfillment partner to show the contents laid out—not just the closed box.

Review the instruction card, promotional leaflets, QR codes and any other inserts. Are they relevant to this product? Do they point to the intended support channel? Has anyone added a promotion you haven't approved?

Write a simple packing list: what goes in, which version to use and what must not be added without approval.

Keep required product information and documentation separate from optional marketing material; don't remove something just to make the parcel look cleaner.

Repeat the contents check when the supplier or packing setup changes. A logo on the outside doesn't tell you what's inside.

Your product page makes promises. Your fulfillment process needs a way to deliver them.

For a Shopify brand, that connection matters more than whether a parcel carries a logo. A polished page can create expectations that nobody has translated into buying, checking or packing instructions.

Before publishing a new offer, try a promise-to-process review.

Start with what the customer will reasonably expect.

Read the photos, description, variant names and packaging language together. What should arrive? What should fit? What accessories appear to be included? A detail shown in a photo can create an expectation even if your supplier never discussed it with you.

Then make each important expectation checkable.

“Premium” doesn't tell a sourcing partner what to accept. A defined material, measurement or finish is more useful. If a detail matters to your offer, establish how it will be verified and what evidence is available. If it isn't verified, don't present it as a settled fact.

Consider this hypothetical example:

A listing shows an organizer holding a particular device. A supplier offers an organizer that looks similar. Matching the photo isn't enough to establish fit. You need the relevant dimensions and a suitable compatibility check before claiming that the device fits. Until then, it's a question to resolve—not a feature to advertise.

Give the promise an operational owner.

Who confirms the item specification? Who checks the relevant feature? Who makes sure the packing instruction matches the offer? One person may handle several roles, but “the supplier knows” isn't a substitute for an agreed responsibility.

Also decide what happens when something changes.

If a supplier proposes a different material, accessory or packaging setup, review the customer-facing information before accepting it. Don't leave an old product photo describing a new configuration. Keep a dated record of the version you're selling and the version your partner should fulfill.

Keep the review proportional.

A simple product doesn't need an elaborate approval system. Focus first on details that would make the customer say, “This isn't what I ordered.” More complex products may require specialist evaluation beyond routine sourcing and inspection; a checklist alone doesn't establish safety or performance.

This isn't an argument that every store must buy inventory or pay for custom packaging. You can use dropshipping and still define the offer carefully. Equally, holding stock doesn't fix a mismatch between what you advertise and what you send.

A practical place to start: choose one active product page and trace its most important promise all the way to the parcel.

Can you explain how that promise is checked—or are you assuming someone else has handled it?

One item is ready. The other isn't. Should you split the order?

For a Shopify seller, “ship what's available” isn't automatically the better decision.

Consider a hypothetical bundle with one component unavailable:

If the items only work together, sending half may give the buyer a parcel they can't use. First check whether the missing component has a verified availability update—not just an optimistic estimate.

If the ready item is useful on its own, a split may be worth considering. But check the extra shipping and packing costs, how each parcel will be tracked, and what your store promised the customer.

If availability is still uncertain, don't turn that uncertainty into a firm delivery date. Present the relevant options clearly and obtain any necessary customer agreement before changing the fulfillment plan.

Whichever route you choose, record what remains outstanding and who owns the follow-up. A partial shipment must not quietly become a forgotten remainder.

The right question isn't just “Can we dispatch something today?”

It's “Which option gives this customer a useful, clearly explained outcome?”

[Jonny @JonnyEcomSupply]

“We're checking” is a status update. It isn't a plan.

When an order hits a problem, a Shopify seller needs enough information to decide what happens next—not another vague reassurance.

A useful supplier update separates:

• Confirmed facts: what happened, and which orders are affected.
• Unknowns: what still needs verification.
• Next action: who is checking what.
• Next update: an agreed time, with a time zone.
• Decision needed: anything the seller must approve.

Here's a template, not a client example:

“Confirmed: [issue and affected orders]. Still checking: [unknown]. [Owner] will [action]. Next update: [date, time, zone], even if the investigation is still open. Approval needed: [decision, or none].”

A promised update time isn't a promised resolution time. Keep those separate.

Keep the customer-facing message clear and relevant, too. Buyers shouldn't have to interpret internal supplier notes.

The goal isn't more messages. It's fewer unanswered decisions.

Your supplier shouldn't have to guess which product details are negotiable.

“Find something like this” is a starting point, not a complete sourcing brief. Two items can look similar in a listing photo and still suit very different customers.

For Shopify sellers, a useful brief separates three things: what must stay fixed, what can change, and what still needs checking.

Here's a practical way to write one.

1. Describe the job, not just the appearance.

What will the buyer put inside it, attach it to, wear it with or use it for? Include the relevant measurements and conditions. “Fits this exact item” gives a supplier something clearer to investigate than “good quality.”

2. Name your non-negotiables.

These are the details that would make an alternative unacceptable: a required dimension, closure type, material or included accessory, for example. Only mark something essential if it really is. A long wish list with no priorities makes tradeoffs harder to discuss.

3. Give alternatives a defined boundary.

Say where you're open to options, such as a different color or a simpler finish. Ask the supplier to identify differences explicitly rather than silently choosing the closest-looking item. An alternative is a proposal to review, not permission to substitute.

4. Put unknowns in a separate list.

If you don't know the material, weight or compatibility, label it “to confirm.” Copying an unverified claim from another store doesn't make it a specification. Ask what information is available and what a sample could help you check.

For a hypothetical organizer pouch, the brief might say: it must fit a named set of tools and close securely; color is flexible; material and packed weight need confirmation. That's more useful than a screenshot and “same as this.”

5. Ask for a response you can compare.

Request a proposed item, its differences from your brief, unresolved questions and what the quote includes. Keep the same brief when comparing options. If you change a requirement, label the new version so an old quote isn't mistaken for the current offer.

You don't need a technical document for every simple product. Start with the few details that determine whether the item is suitable, then add information where the decision requires it.

A clear brief also has limits. It doesn't prove product performance or replace sample evaluation, and not every requirement can be met by sourcing an existing item. If an option needs changes, establish feasibility before making promises on your store.

Better sourcing starts with a clearer decision—not just a bigger list of suppliers.

[Jonny @JonnyEcomSupply]

A return reason isn't a root cause.

For a Shopify store, "not as expected" can point to very different problems:

• The item doesn't match the agreed specification: review the product and inspection checks.
• The buyer received the wrong variant: review SKU mapping and picking.
• The item matches the specification, but the listing was unclear: review measurements, photos or instructions.

These are investigation paths, not conclusions to assume from one complaint.

Start with what the customer actually received and what they expected. Record the affected SKU, the specific issue and relevant evidence, then look for patterns across comparable orders.

Keep customer support moving while you investigate. Don't make the buyer resolve a disagreement between your team and the supplier.

The useful output is a specific fix and an owner—not a vague note saying "bad quality."

A low minimum order quantity (MOQ) can still leave you with packaging you can't use.

For Shopify sellers, "What's your MOQ?" needs a follow-up: "For which exact configuration?"

Ask the supplier to separate:

• Product minimum: per product, size or color?
• Branding minimum: per logo, print method or placement?
• Packaging minimum: per box size or artwork version?
• Reorder conditions: can you replenish the product without ordering another batch of packaging?

Also confirm who stores any unused packaging, how quantities are reported and what happens if you change the design.

This matters when you're still testing. Demand for one variant doesn't automatically justify a full range or a large packaging commitment.

Compare the complete setup you're actually buying—not just the smallest number in the quote.

[Jonny @JonnyEcomSupply]

Changing suppliers is an order-handoff decision, not just a price decision.

A new quote can look attractive while the transition remains unclear. For a Shopify store, the question is not only whether the new supplier can fulfill an order. It's whether everyone knows who owns each order while you change partners.

Here is a practical handover framework:

1. Name the problem you're trying to solve.

Is it inconsistent product quality, unclear stock updates, slow order processing or poor exception handling? Write down what would count as an improvement. A lower product price doesn't answer every one of those questions.

2. Define what must stay the same.

Give the new partner the exact variant specifications, bundle contents, packaging requirements and inspection criteria. Use an approved sample where appropriate. Don't assume a matching product photo means an identical item or an identical packing process.

3. Separate open orders from future orders.

Before changing the order flow, list what the current partner has already accepted, packed or handed to a carrier. Agree which orders remain with them and which will move. Check cancellation or transfer feasibility before rerouting anything, so two partners don't act on the same order.

4. Test the complete workflow before widening the switch.

Use a clearly identified trial order. Check the variant mapping, inspection result, packaging, dispatch evidence and tracking information that reaches your store. A parcel arriving is useful evidence, but so is knowing whether support can understand its status without chasing several people.

5. Give exceptions an owner.

Who handles a missing item from an order placed before the switch? Who reviews a defect reported afterward? Who contacts the buyer? Agree on these responsibilities with both partners rather than leaving your support team to resolve them later.

6. Set a clear cutover and reconcile it.

Record when new orders should go to the new partner, then check that the intended orders were received and acknowledged. Review any orders left behind separately. Don't treat changing a connection or spreadsheet as proof that the handover is complete.

A small trial has limits: it doesn't prove every SKU, packaging setup or destination will work equally well. Expand only as you verify the parts relevant to your store.

You don't have to move everything at once. Sometimes the sensible next step is a narrow test; sometimes it's fixing the existing process before changing partners.

The goal is a transition you can explain, check and support—not simply a cheaper line on a quote.

[Jonny @JonnyEcomSupply]

A supplier's bulk discount is not a reason to stock every variant.

For Shopify sellers, the inventory decision belongs at SKU level:

1. Separate repeatable demand from a brief sales spike. One successful variant doesn't validate every size or color.

2. Map replenishment steps: procurement, inspection, packing and carrier handover. Ask what can vary, not just for the fastest estimate.

3. Name the problem a stock reserve would solve. Is it supplier availability, processing time or something else? Buying inventory won't fix every fulfillment issue.

4. Set a limit before committing. Decide how much unsold stock you could reasonably carry if demand slows.

If you're still changing the product or offer, flexibility may matter more than a lower unit price.

Before reserving stock, also agree who owns it, where it's stored, how quantities are reported and what happens to leftovers.

Start with the SKU whose demand and fulfillment needs you understand best—not the largest discount.

@Ecomvikings We currently have ways to bypass the 3-euro tax.

[Jonny @JonnyEcomSupply]

@Ecomvikings This move could be an attempt by the EU to recoup the "losses" from the 3-euro temporary tariff. Previously, we could use a single customs commodity code for all items in a package, allowing the products to be classified under one category—which meant no additional charges.

Out of stock doesn't mean "send something similar."

For Shopify orders, agree that substitutions need approval before dispatch. Check the replacement against your product page: material, size and function.

[Jonny @JonnyEcomSupply]

@manilabsco Exactly. “Label created” tells the customer a tracking number exists, but it doesn’t confirm the carrier has scanned the parcel. A clearer update would say whether the parcel has been handed over, when the first scan is expected.
