My model ladder worked. My prompt portability did not.

I assumed swapping from Claude to Codex was a config change. It broke almost everything.

Here's what I learned running multiple models in production:

One more lesson: local models can look fine in direct testing and still fail in real workflows.

"Works in chat" is not the same as "works in production." Test in your actual execution path.
