There are 3 levels:
- Project: deliver the thing
- Programme: realise the benefits
- Portfolio: are we doing the right things?

Most PMs are trained for level 1.

The trap is getting brilliant at execution without asking why.

Nobody trained them to ask "on track to what?"

Those are different jobs. The second one is harder to hire for and harder to fire from.

The nod in the meeting is not a yes. It's a maybe that hasn't told you it's a no yet.

Ask the question nobody wants to ask: "What would have to be true for this to fail?"

The person who finally speaks will save the programme.

Writing a risk down doesn't reduce the probability. It just means you have evidence you saw it coming.

The job isn't to eliminate uncertainty. It's to move through it.
