If you are a chief executive officer or an executive, this message is for you. Take an honest look at your organisation. You will realise that most poor performers are not bad employees. They are the product of poor hiring decisions. On paper they appear qualified. On paper they appear experienced. Yet when it comes to actual delivery, they fall short. In many cases the issue is that they do not have the cognitive capacity required for the complexity of the role. When people cannot learn quickly, solve problems efficiently, or handle increasing demands, performance will fail regardless of what their curriculum vitae suggests.
If cognitive capacity is not the issue, personality is often the next factor. Low conscientiousness shows up as weak follow through, poor organisation, and inconsistency. These employees require constant supervision and still struggle to meet expectations. Low emotional stability results in poor judgment under pressure and unnecessary conflict. These patterns have real business consequences. They show up in missed deadlines, unreliable execution, and teams that spend more time managing behaviour than delivering outcomes.
If cognitive ability and personality are not the explanation, then the individual is likely being poorly managed. Weak managers derail performance quickly. But again, weak managers are usually the result of weak and poor hiring system. The pattern is clear. Poor hiring cascades into wider organisational underperformance.
I have seen this repeatedly as I help organisations hire. I am not suggesting that you will find exceptional talent for every role. That is unrealistic. What matters is hiring solid, above average performers who can meet the real demands of the role. Truly exceptional individuals are extremely rare. One study showed that out of one million people, only about eighty five possess high cognitive ability, high conscientiousness, and high emotional stability at the same time. These three traits are strongly linked to sustained high performance. This means that the perfect candidate exists at a rate close to zero in any large population.
This is why leaders must stop assuming that talent is abundant and start building systems that reliably identify and select the best available talent. Your hiring policy is the place to begin. Review it, strengthen it, and ensure it removes subjectivity, bias and inconsistency. When hiring is weak and not evidence based, you pay the price for years through training, coaching, performance management, and conflict resolution. Most of these efforts do not succeed because you are trying to fix a hiring mistake.
If you want to win as a business, build a hiring system that works consistently regardless of who is hiring. The alternative is spending most of your leadership time trying to correct avoidable mistakes that entered the organisation at the point of hiring. Few organisations ever win that battle.
