Recurring revenue context does not self-update. HubSpot's CRM captures every interaction automatically, but I still model contract end dates, usage drops, and expansion triggers on the deal record before renewal.

Connectors only cut context switching if the CRM stays source of truth. I map each Claude action to a HubSpot property update or task, then log the output so my pipeline reports don't drift.

The way I operate my agency wouldn’t have been possible 1 year ago.
But we predicted this...
And made a big bet on AI-Native Services.
Claude Code is now our most used interface.
We uniquely blend software and human expertise.
We call it “AI-Native Services”.
Here’s how it works operationally:
1️⃣ Company OS in git
Our entire company dataset lives in one GitHub repo called Company OS.
What's inside:
• company/ - team, voice guide, design system, industry intel
• wiki/ - SOPs, playbooks, campaign guides
• clients/ - per-client context files
• raw/ - client calls, market research, competitor data
• plugin/ - 26 agents, 23 commands, hooks
• skills/ - 79 Claude skills
Data is constantly flowing in to keep it up-to-date.
2️⃣ Client repos
Every client gets their own private repo.
Same engineering pattern as the Company OS, just personalized to their account.
What's inside:
• Their ICP, voice guide, brand assets
• Historical campaigns and what worked
• Onboarding form data and deep research
• Slack threads, call transcripts, GDrive changes
• API/MCP connections to their revenue stack
Result: every team member has full client + company in every session.
3️⃣ Human interaction layer
We still log into some SaaS UIs, but Claude is slowly taking over.
Across 20 team members, the efficiency gain has been massive.
We try to automate as much of the admin as possible:
• Client onboarding
• Content research and ideation
• Skill tuning from team feedback
• Reply triage + sentiment routing
• Campaign launch pre-flight checks
So AI does the legwork, but humans ship.
So we can spend more time on strategy + creative GTM.
4️⃣ MCP + CLI engine
MCPs + CLIs let Claude act across our stack vs. just advise.
Some of our favorite MCPs/CLIs:
• GitHub - Company OS + client repos
• Findymail - email verification waterfall
• Google Workspace - client docs
• Airtable - automation backend
• InstantlyAI - email campaigns
• Slack - team + client comms
• Apolloio - list + enrichment
• Notion - internal wiki + PJM
• HeyReach - DM sequences
Plus HubSpot, Browserbase, Supabase, Vercel, Figma, Stripe, Pinecone, Clay, Apify, Firecrawl, and more.
We're also migrating a ton of workflows to custom code.
5️⃣ Operationalize
As an AI-native services company, we're constantly optimizing how we work with AI and software.
Built into the system:
• Guardrails: safety hooks gate 94+ risky operations.
• PR-based governance: anyone on the team can propose a new skill, agent, or tweak as a branch.
• Workflows-engineering plugin: 26 agents, 79 skills, 23 commands auto-propagated. Agent swarms split tasks into 5-20 sub-agents.
• Self-improvement loop: n8n syncs tech stack data back into the Company OS. Pinecone stores past content + performance metrics for skills to query. Human corrections feed back in.
There isn't ever going to be a finish line, so we're building like it's a marathon.
The go-to-market stack turns over every 2 to 3 years, and 2025 kicked off the new cycle. I'm betting HubSpot eats sales engagement next. Its self-updating CRM already logs calls, email, and next steps, so a separate cadence tool is sync tax.
HubSpot says its self-updating CRM captures every interaction automatically. At Otovo, a solar company selling across 13 markets, the real issue was 13 local sales teams defining stages differently. I standardized stages and routing in HubSpot.
I define sales ops as the team that owns the rules behind the CRM, not the dashboards. HubSpot's self-updating CRM can capture every call and email, but sales ops still decides which interactions move a deal stage.
I started an AI-native B2B services company from zero.
7 months later we hit $2M in ARR.
Our 7 step GTM roadmap for 2026:
1️⃣ Traffic Generation
Ideally 2+ channels running in parallel:
• Outbound (Email, DMs, Calls, Events)
• Content (LinkedIn, X, YouTube, Website)
• Ads (LinkedIn, Meta, Google, Reddit)
• Partnerships (Directories, Influencers, Integrations, Agency Programs)
Goal: Maximize brand awareness and impressions.
2️⃣ Lead Capture
6 ways to turn traffic into captured leads:
• Social followers (LinkedIn)
• Website visitors (Apollo .io)
• Social signals (Jungler .ai)
• Gated content (Tally)
• Form fills (HubSpot)
• Free trials (Clerk .com)
Common mistake is to obsess over form fills + trials and ignore the other four.
3️⃣ Lead Nurture
3 avenues that turn awareness into trust:
• Digital marketing (newsletter, email flows, retargeting, social)
• Website resources (case studies, demos, free tools, webinars)
• Field marketing (gifts, dinners, partner + community events)
4️⃣ Data Routing
Every lead and touchpoint gets enriched and synced to the CRM automatically.
This can be handled in tools like:
• Clay
• Cargo
• Freckle .io
• Claude Code
5️⃣ Qualification
Every lead is automatically scored into Tier 1, 2, or 3.
• Qualified → sequences, routed to reps, Slack alert
• Unqualified → nurture sequence
Getting your scoring methodology right is a must.
(powers everything downstream)
6️⃣ Sales-Led Conversion
Match effort to account potential:
• Tier 1: high-touch manual (Nooks + Apollo .io)
• Tier 2: medium-touch automated (Instantly .ai + HeyReach)
• Tier 3: low-touch automated (Instantly .ai)
7️⃣ Close → Retention & Expansion
4 main pipelines: leads, deals, renewals, and expansion.
Some tools to check out for each step:
• Product usage (Amplitude + PostHog)
• Meeting routing (Chili Piper + Default)
• Sales process (Apollo .io + Ergo + Nooks + Qwilr + HubSpot)
Done right, the funnel stops behaving like a funnel.
BOOKMARK THIS.
Booking over 100 meetings a month comes down to a 5-minute inbound response SLA. I route every lead through HubSpot workflows that assign the owner, create the call task, and start round-robin before any sequence runs.

I've overseen the GTM motions of 250+ B2B companies.
9 of them come up again and again.
The best-performing teams I've seen run 4 or 5 of them in parallel.
Here's how each one actually works ↓
1️⃣ Automated Outbound
↳ ICP model + campaign strategy
↳ Account sourcing + stakeholder mapping
↳ Copywriting, then campaign execution
↳ CRM sync + reporting
Runs on one GTM engineer and one sales rep.
Tools: Clay, Apollo, Instantly, HeyReach
2️⃣ Product-Led Growth
↳ Entry model (freemium, free trial, reverse trial)
↳ Signup experience, self-serve or sales-assisted
↳ Product usage sync + segmentation
↳ PQL scoring on seat thresholds and feature gates
↳ Viral loops (referrals, upsells, community)
Tools: Segment, Amplitude, Stripe
3️⃣ Manual Outbound + Cold Calling
↳ ICP model + campaign strategy
↳ Account tiering, T1 through T3
↳ AI account research
↳ Rep assignment across phone, LinkedIn, email, video
↳ CRM sync + reporting
The tiering decides how much personalization an account earns.
Tools: Clay, Perplexity, Nooks, HubSpot
4️⃣ ABM
↳ ICP + TAM mapping
↳ Account research + tiering
↳ Signal architecture, 1st through 3rd party
↳ Awareness scoring + lead routing
↳ Demand gen flywheel
Awareness stages: Identified → Aware → Interested → Considering → Selecting
Tools: Clay, Ocean .io, RB2B, Jungler
5️⃣ Community + Partner Led
↳ Strategy (community-led or partner-led)
↳ Community and partner build
↳ Value engine: exclusive access, certifications, networking, co-branded content
↳ Signal capture + routing
↳ Flywheel reinforcement
Tools: Slack, Circle, Luma
6️⃣ Paid Media
↳ ICP + target account list
↳ Ads strategy: funnel plan, creative, media buying
↳ Nurture sequences + remarketing
↳ Engagement tracking
↳ Conversion + CRM sync
Tools: LinkedIn Ads, Chili Piper, Ergo
7️⃣ SEO + AEO
↳ Keyword + topic research
↳ AI content drafting
↳ Structuring it for LLM answers as well as SERPs
↳ Ranking + traffic capture
↳ Lead capture + CRM sync
Tools: Ahrefs, Claude, AirOps, Warmly
8️⃣ Social Content
↳ Content ideation
↳ TOFU/MOFU/BOFU creation
↳ Cross-channel distribution
↳ Activation + signal capture
↳ Sales retargeting
Tools: Claude, Jungler, RB2B, Ergo
9️⃣ Events
↳ Event strategy, 3rd-party vs self-hosted
↳ Multi-channel promotion
↳ Event + lead capture
↳ Qualification + CRM sync
↳ 48-hour follow-up
Tools: Luma, Instantly, Clay, Ergo
On CAC:
PLG is the cheapest at scale, then Community + Partner Led, then SEO and AEO.
Those take months to instrument.
The other 6 you can turn on this quarter.
Teams that run 4 or 5 GTM motions in parallel still pay for a separate sequencer. I drop it the month HubSpot's crm writes every call and email to the deal itself. That tool then sells me my own data back.
Clean data beats clean automation. I dedupe and merge contacts before any workflow goes live, since 1 duplicate can fire 3 nurture paths and skew the reports built on it.
https://t.co/8RNpoGYXkA
Deals above $20k stall in qualification, so I'd gate every inbound signal with a 15-minute call before a rep touches it. Routing rules decide who runs discovery.
https://t.co/c3SIkjpgLT
HubSpot's self-updating CRM captures every interaction, but renewal calls still start cold because contract dates and usage drops live outside the record. I put recurring revenue context on each deal: renewal date, usage trend, last expansion signal.
I can auto-capture every call and email in HubSpot and still miss revenue if contract terms sit in a PDF. Renewal dates, committed usage, and billing triggers need to be properties, not attachments.
I would rather fix HubSpot tracking rules than buy another attribution tool. Clean CRM records turn attribution reviews into next actions: adjust spend, change routing, or coach the rep.
With those fields I can show which campaigns create pipeline that reaches stage 3, not which campaigns get the most clicks or pageviews. That changes budget, follow-up, and lead scoring rules in HubSpot.
I start with 3 CRM fields: original source, latest source, and self-reported source. When those disagree, I treat the gap as a decision problem for sales and marketing, not a reporting cleanup.
The attribution tool vs tracking debate has it backwards for B2B: correct CRM tracking comes before the tool. I map revenue attribution to closed-won deals in HubSpot, because a dashboard cannot fix stages that never captured the buying committee.
