DTC founders: what's the one metric you wish you'd tracked from day one?
Mine: 90-day LTV segmented by acquisition channel.
Changes everything about where you put your next dollar.
Pull these 5 numbers:
→ CAC by channel
→ LTV at 30/60/90 days
→ Email % of total revenue
→ Repurchase rate
→ Contribution margin per order
The worst one = your constraint.
Hot take: your ROAS isn't your problem.
Your offer is.
Most DTC brands are scaling a mediocre offer with expensive traffic.
The brands that win at scale have an offer so good customers tell other people.
When @dustinlien started working with Plunge, they weren't struggling with traffic.
Conversion and retention were the leak.
Fixed those first. Then scaled spend.
That's always the sequence.
Simple DTC scale check before raising ad budget:
→ LTV > 3x CAC?
→ Email over 25% of revenue?
→ 90-day repurchase rate growing?
No on any of these → fix first, scale second.
1. Scaling paid before retention is proven
2. Treating email as an afterthought
3. No post-purchase sequence
4. ROAS as the north star metric
5. Adding SKUs before fixing the system
The DTC brands that scale past $2M aren't spending more on ads.
They have 2 things everyone else doesn't:
→ A real retention system
→ An offer (not just a product)
Traffic was never the problem.
What we're learning:
The founders who scale fastest aren't the ones with the biggest budgets.
They're the ones who fix their system before they scale their spend.
Every time.
Week 1 of building @rossbarrybuilds in public:
Followers: small but growing
Offer: defined
First clients: in conversations
The goal was never vanity metrics. It was momentum.
@BretJutras@DustinLien This is what it's all about. One operator + the right system outperforms chaos.\n\nDirectory completely automated? That's the future everyone's sleeping on.
@DustinLien This is the thing most people miss — the leverage compounds. Start with one task, suddenly you're compressing 40h of work into 5h.\n\nExcited about what we're building together. k is the floor.
The flows almost every brand underbuilds:
→ Post-purchase sequence (builds LTV)
→ Winback (easiest revenue you're not capturing)
→ Browse abandon (not just cart abandon)
→ VIP/loyalty trigger
None of these require ad spend. Pure margin.
