Here's my 2c about Razor and the way things ended with New Zealand Rugby.

In my opinion, Robertson should have been kept on as All Blacks head coach through the 2027 World Cup. Cutting him loose halfway through his term feels premature, and I wouldn’t be surprised if he goes overseas and finds great success with another international team (perhaps Scotland, if they snap him up).

1. Culture Over Coaching
Robertson came into the All Blacks job with a big emphasis on team culture, similar to how John Kirwan approached coaching the Blues a decade ago. Kirwan talked a lot about changing the club’s culture, believing that would lead to success. But as Kirwan’s Blues stint showed, simply preaching culture doesn’t automatically translate into wins.

Kirwan faced a massive task in creating a new culture at the Blues, and in his own words said it ultimately proved “well beyond him.” In Robertson’s case, he too seemed to assume that refocusing the All Blacks’ culture and delegating a lot of the hands-on coaching to his assistants would be a winning formula. Unfortunately, culture is not something you can build in a season or two.

2. Perspective
When you're in an organisation, what should look like a problem starts to blend into the wallpaper. In other words, perspective gets lost. I suspect Robertson experienced a dose of this. As Crusaders coach looking from afar, he probably had a razor-sharp vision (pardon the pun) for how he would do things differently with the All Blacks. But once he was in the hot seat, that clarity may have evaporated in the face of practical realities. Suddenly the bold ideas blur, and it’s hard to tell which issues are the urgent trees and which are the forest-level strategic priorities.

3. Crusaderness
Don’t get me wrong, Razor’s record with the Crusaders was phenomenal. But it’s worth remembering that the Crusaders have been a juggernaut franchise for decades. That house was already in order long before Robertson took the reins in 2017. The culture, systems, and legacy built since the late 90s created a self-sustaining winning platform. Robertson was a product of that environment. He thrived in it, extended it, but he didn’t single-handedly create it from scratch.

Maybe his Crusaders success gave a bit of a false sense of security. An assumption that he would automatically replicate that magic with any team, instantly. But the All Blacks job proved to be a very different beast, and Razor couldn’t just transplant the Crusaders culture overnight.

4. Integration
In a perfect world, I think Robertson should have been integrated more gradually into the All Blacks setup. He could have been brought on as an assistant coach under Ian Foster for a couple of seasons, learning the ropes of international rugby, before taking over the head role.

But that’s not what happened. The NZR rather clumsily announced Robertson as the next coach mid-way through Foster’s tenure (while Foster was still set to coach through the 2023 World Cup), creating an awkward dynamic.

When Robertson finally took over in 2024, Foster was gone, and with him went a lot of institutional knowledge. Robertson assembled a new coaching group largely from scratch, bringing his trusted allies. It was an all-new brain trust without Test match experience at the coaching level. As talented as those guys are, that was a gamble and it seems not to have paid off.

So where to now for the All Blacks?

As a fan, I’m hoping for a coach who comes in with a bigger picture than winning the next World Cup. The All Blacks mean more to us as kiwis than just a sports team. They literally shape our culture.

The next coach needs to get that. Needs to carry the responsibility properly. Needs to build something that lasts. Not just a campaign, but a game plan for the future of rugby in this country. Grassroots to top tier. All of it. Vision, humility, courage. That’s what we’re looking for now.
