A founder asked me today:
“We’re 12 people and need 8–10 hires next year. Too much for us, not enough to justify a full-time recruiter. How should fractional recruiting work?”

For a 10–20 person startup planning 8–10 hires, that middle ground can be the sweet spot.
Enough support to move properly.
Not so much fixed cost that you regret it three months later when priorities change. 5/6
A good fractional recruiter should not just “send CVs”.
They should help shape the role, source properly, screen properly, manage process, chase feedback and keep candidates moving.
Hiring execution without hiring a full-time recruiter too early. 4/6
But only if it is structured properly.
Clear hours.
Clear active roles.
Clear sourcing targets.
Clear feedback loops.
Clear ownership.
Otherwise it just becomes another vague “support” thing that quietly drifts. 3/6
Agency can be too expensive.
Full-time can be too soon.
Founders doing it themselves can quietly destroy half the week.

A lot of startups don’t need a full-time recruiter yet.
But founder-led hiring eventually hits the same problem every other founder-led function does:
It works brilliantly until there is too much of it.
That’s the fractional / contract recruiting gap.

Early-stage founders don’t usually have a sourcing problem.
They have a role-definition problem.
“We need a great sales rep” often means:
