try "when did you stop sharing your ideas, and what made you stop?"
then actually listen. and follow up with action, not just empathy.

but most of the time? they got tired of being ignored when they spoke up.
silence isn't apathy. it's built up over months of feeling invisible.
next 1:1, skip "how are things going?"
find people doing the work alongside you. not formal mentors.
just peers you respect, willing to share what they see.

BUT, even inside these 4, something has to shrink. i haven't decided what yet. and that's wherr REAL prioritization happens

added running to my life last week. 15km, 90 minutes, 5th run ever.
here's the problem β i loved it. and now i need 90 more minutes per week that don't exist.
the uncomfortable part of βlead by exampleβ: it applies to the boring stuff too. the prep nobody sees. the email you almost sent half-baked. the doc you almost shipped without re-reading.
hard to ask that from others when you're cutting corners yourself.

a raise isn't a number conversation, it's a recognition conversation
i spend 80% of that meeting telling them exactly what they do well and why it matters. the number becomes a footnote.
the slack message with a new figure? that's a missed opportunity.
three things that helped me own failures faster:
β never blame others for your setbacks, even privately
β look at the objective evidence first, not the story in your head
β replace "i deserved that" with "what do i need to build?"

entitlement keeps you stuck replaying the past.
earning keeps you moving forward.
i stopped asking "why didn't i get it?" and started asking "what would make me undeniable next time?"
every hard decision i've made (not only as eng. manager), my gut knew the answer fast.
fire that person. ship that feature. say no to that product initiative.
but then my brain kicks in. adds variables. complexity. doubt.
i build spreadsheets, run meetings, ask for "more data"
β all to delay the thing i already know.
the gap between your intuition and your action is where integrity lives.
short gap β people trust you.
long gap β you become the manager that everyone avoids working with.
i start to believe that..:
in 2026 there is no task ai cant solve
the skill isnt prompting anymore
the skill is designing the "feedback loop" that lets the agent iterate until its done (and its not always easy...)
thats the new engineering skill we must adopt
