The SaaS playbook built generational companies, but some of its instincts are starting to mislead AI founders.

For more than two decades, founders followed a clear pattern: find product-market fit, land and expand, drive margins toward 80%+, layer on switching costs, scale sales. That playbook produced some of the most successful software companies ever built. But AI is changing the operating environment in which those instincts were trained.

AI products rarely fit neatly inside a single department. Services often become part of the product. Early margins may reflect moat-building rather than weakness. And landing customers can be easy, while renewal becomes the real test of value.

Madrona Managing Director @kmehandru recently shared why many of the heuristics that worked in SaaS need to be re-examined. The companies that endure will be the ones willing to rethink old playbooks.

One way to pressure-test that thinking is to ask the right questions.
