Wrapping Up @ETHGlobal Agentic Ethereum Hackathon – A New Approach to Startup Incubation

Yesterday, we wrapped up the ETHGlobal Agentic Ethereum Hackathon, and this one was special. But before I get into why, let me share something first—the prototype you’re about to see was built in just one week during the hackathon, thanks to the incredible efforts of @0xdevelopera @PajovicMilan @mitrovicnik @aljoha_

Almost two years ago, we @attic42 launched the first privately funded Web3 incubator in Serbia. We received great feedback from founders and mentors, but one thing became clear—if we wanted to scale this, we needed a completely new approach.

1️⃣ What We Learned from Running an Incubator

Over the past year, I’ve spent a lot of time thinking about how startup incubators should work. Here’s what stood out:

✔️ A global approach is necessary. Focusing on one small region isn’t enough - you quickly hit a limit with founders and ideas.
✔️ Founders need funding, not just mentorship. The best ideas don’t always move forward because early funding is a bottleneck.
✔️ Investors need a clear model. Startups need to stay investable, meaning the incubator should help them structure their cap table while also giving early investors fair incentives for the risk they take.
✔️ Mentors must stay engaged. Domain experts should be part of the upside, not just volunteers. A structured feedback loop and performance-based incentives (like carried interest) keep them involved.

After many discussions and iterations (huge thanks to everyone who gave feedback!), we designed a new model - one that could define how incubators and accelerators work in the future.

2️⃣ An AI-Powered Web3 Incubator, Built as a DAO

We built a Web3 startup incubator where AI agents guide founders, evaluate projects, and allocate funding using smart contracts and on-chain governance.

Instead of relying on manual decision-making, this system automates the process, making startup incubation faster, fairer, and scalable.

3️⃣ How It Works – AI Agents That Run the Incubator

To make this work, we created four AI agents, each with a specific role:

🤖 Agent Coach – Guides founders through structured startup-building modules.
🤖 Agent Mentor – Provides feedback, market insights, and fills in missing assumptions.
🤖 Agent Judge – Scores projects using structured evaluation criteria.
🤖 Agent Investor – Uses governance rules to review projects and deploy funding in USDC.
