Every org redesign Iโve seen starts the same way: someone pulls up the org chart.
Thatโs the mistake.
An org chart tells you who owns what. It tells you nothing about how work actually flows.
Hereโs how to design organizations that really work ๐งต
The part most leaders get backwards:
People come LAST in org design.
Your path to value creation should determine structure. Then you find leaders to manage that value creation โ not design structure around the leaders you happen to have.
Mitigations exist for each tax:
Coordination โ roles that absorb it (PM/program mgmt), self-sufficient task teams
Decision โ executive sponsors, delegation tenets by blast radius
Information โ analytics teams + radically democratized customer data
Example: you open a tech hub in another country because talent is cheaper.
On paper: savings.
On the value map: coordination tax spikes, decision points multiply, and the new team works with stale customer information.
The โcheapโ structure is expensive.
Once you map value flow, you can see the three hidden taxes every structure imposes:
โ Coordination tax: how many teams must sync to ship
โ Decision tax: how many hoops before โgoโ
โ Information tax: how far teams sit from customer insight
The fix: donโt start with the org chart. Start with a value map.
Trace how value actually gets added to your product, from origin to customer.
Finance folks say โfollow the money.โ For org design, follow the decision.
The worst of these constraints has a name:
Partnership Standstill.
Itโs when the cost of collaborating exceeds the cost of just doing it yourself.
So people stop collaborating. Ideas either die in review hoops โ or get built in silence.
Most structures today are still designed around two things: cost and ownership.
