We determine budget by trying to figure out how many hours it should take a painter to paint a house multiplied by an hourly rate.
so hypothetically if a house takes 10 hours to paint, we chose an hourly rate of 37$,
then we set the labour budget at 37$*10hours=370$.
our painter gets paid 30$ an hour, so if he completes the job exactly at budget we give him 70$ bonus.
If he completes it below budget we give him much more.
I recently changed our incentive model for my painting company.
Our hourly painters now keep every dollar when we come in under the labour budget.
Today, one of our painters finished a job at 22% below budget 🤯.
The work was excellent, the customer was super happy, and that painter ended up making $60/hour.
When incentives are aligned, everyone wins.
Let’s go.
@BradleyHamilton we have strict quality guidelines and a two week training program with daily check ins from a project manager. That wouldn’t fly. We also have an 80% five star review rate.
The new Codex Voice Mode release is a very underrated product for business owners.
I am currently working out with my headphones in asking it to go through a community facebook page and search for the most recommended plumbers.
I am able to have a back and forth with it in the middle of the session, and it updates me incrementally on the progress and everytime it finds something interesting.
I can assign it tasks just by speaking to it, feels like Jarvis
Every painter at my painting company has to select a task and click start before they start the job.
If a task is above budget then they have to justify it.
If the job is below budget then they get a bonus.
We just started using it and our labour cost seems to be trending in the right direction
@tannerdripjobs you’re probably right, i’m testing this temporarily to see how they feel about it and to gather data to see where we can improve on pricing
launched 7 meta video ads, 6 professionally done, one I quickly did myself. The one i did myself is performing dramatically better than the others. This is your sign to go make ugly ads!
Nobody understands your business better than you.
That’s why I think every small business will end up building its own internal software.
For my painting company, it started with a simple time-tracking app.
Then I built an estimating calculator. Now every estimate automatically creates tasks and budgeted hours for each room, so painters know exactly how long they should spend.
We replaced the checklist feature we were paying for in @CompanyCam and already downgraded our plan. Once I add a camera, I can remove it entirely.
Everything runs on the same data, which means AI agents can move across the entire system and automate work instead of jumping between disconnected apps.
I don’t see why this couldn’t grow into a complete CRM.
Years ago, custom software was something only Fortune 500 companies could afford.
Now it’s becoming a competitive advantage for every small business.
I have an 80% review rate from my customers, was able to get 200 reviews in 1 year:
1. Provide a great experience to the customers
2. Use a crm with automations (I use dripjobs) to send 3 reminders to your customers to provide a 5 star review.
I also mention in the message that every 5 star review is a tip to the painters!
Added a feature to our company app where every painter knows if they are under budget or over budget. I’m hoping to add bonuses directly to the app as well
@BobbyRogue_io how did you recruit your project manager? what were his qualifications?
we tried doing what your doing but the project manager was a disaster.
we get about 70% 5 star reviews but if were not meeting budget then does it really matter?
Recently switched from a subcontractor model to hourly model for my painting company and the labour budget shot up from an average of 37% to 45%.
It's a little hard to identify underperformers in the hourly model, so we're looking to assign each painter daily tasks to measure their output.
Since we're using hourlies, quality did go up. so we're also going to try to raise our prices by 10% which should help make this more sustainable.
@BobbyRogue_io all i can say is 5 star reviews and customer experience is much better with an in house crew then subs. you just need to hire the right people and manage them properly.
