Warren Buffett and Charlie Munger on why you can't change an organization's culture:
An audience member asks Buffett and Munger for advice. He's just joined a new organization, and to succeed there, he believes the culture needs to change.
How do you change the culture of an existing organization, and how do you build a strong one from scratch?
Buffett's answer is blunt: don't count on changing it.
"I think it's a lot easier to build a new organization around the culture than it is to change the culture of an existing organization."
He uses Berkshire as the prime example of culture done right, precisely because it would now be nearly impossible to alter:
"It's so ingrained in all our managers, our owners—everything about the place is designed, in effect, to reinforce a culture. And for anybody to come in and try and change it very much, I think the culture would basically reject it."
That immune-system quality is the point. A strong culture protects itself.
Buffett admits this strength took an extraordinarily long time to build. Berkshire goes back to 1965, when there "really wasn't much of anything there except some textile mills." He didn't have to fight an entrenched culture. He got to grow one:
"I didn't have to fight anything, and as we added companies, they became complimentary and they bought into something that they felt good about. But it took decades."
He's equally candid about the times he tried to do the harder thing. At Salomon, he attempted to change the culture in some respects, and his self-assessment is humbling:
"I would not grade myself A+ in terms of the result."
His bottom line for the questioner:
"If you have any choice in the matter, I would much rather start from scratch and build it around it."
Then Munger delivers the sharpest line of the exchange:
"I'm quite flattered that a man would say that he's in a new place where he can't succeed unless he changes the culture and he wants us to tell him how to change the culture. In your position, my failure rate has been 100%."
Two of the most successful businessmen in history, asked how to change a culture, essentially answer: we've mostly failed at it, and so will you.
