For context, I spend all day speaking to businesses about recruitment and placed over 750 sales reps in the last 15 months.
We’ve become the go to recruitment shop for recruitment and through that I have a finger all over the pulse.
I’ve noticed reoccurring patterns on success and failure within the space.
I can tell instantly why firms make mistakes and it’s usually NOT because they pick bad people.
They mess up because they misunderstand what they actually need.
Some of most clear signs you’re probably about to make the wrong sales hire:
1. You’re hiring for pedigree, not environment fit
A rep from a £100M company isn’t automatically better.
I see this misconception all the time.
They’ve just operated in a completely different environment.
Inbound flow, brand equity with established processes
Drop that same rep into a £5M startup with less structure and suddenly everything breaks.
It’s a diff game and requires a diff skillset.
2. You’re hiring before you have a process
If you can’t clearly explain how a deal moves from first touch to close…
Why would a new hire figure it out for you?
They won’t.
You’re not hiring a miracle worker.
You’re hiring someone to execute on a system.
No system = no consistency.
If the hire relies on finding a unicorn to make the process, you need to roll up your sleeves first.
3. You’re hiring a closer when you actually need a builder
At $3-5M, you don’t need someone to just “take calls and close”.
You need someone who can:
- Generate pipeline
- Refine messaging
- Figure out what actually converts and still close deals
That’s a completely different profile.
Most companies hire too narrow and wonder why it doesn’t work.
They also don’t pay the right rate for that skill set.
You won’t hire a builder on a closers comp. The candidate you need will be invisible with the wrong incentive plan.

Full Circle.
Years ago, before DealFuel had a logo, a landing page, or a single placement… it was just an idea in my head.
Back then, I was still a salesperson.
I remember coming across Closify for the first time when @alexheiden ran it.
Most people, when they see someone building in the same space as them, feel threatened. I didn’t. I felt validated.
Seeing Closify win gave me confirmation that the problem was real.
That recruitment in the online sales world was broken.
That companies needed better talent. That reps needed better opportunities. It proved the market existed.
It didn’t discourage me one bit, It inspired me to take an idea in my head, to a notebook of schemes and eventually into 800+ successful placements in 15 months.
Every time I watched their momentum build, every time I saw them carving out space in the industry, I walked away thinking
“This works. And I can build it differently. I can build it stronger.”
I always believed DealFuel wasn’t just another recruitment company.

After Twelve months of uphill slog and I can finally see the summit a little more clearly.

Remember that I’ve never strayed off the path and kept a decade of pure dedication.

My life story keeps repeating itself but just with bigger stakes.
