Rules about renovating a house that every contractor knows and no homeowner does. Learn them now or pay $40,000 to learn them in February:

I've renovated 80+ houses. These are the ones people break every single time

1. The furnace has a birth certificate. There's a sticker with the manufacture date on the unit. Over 18 years old, it's already dead, it just hasn't told you. Replacement through a service company: $15,000-$25,000. A $1,400 furnace and a $2,000 AC installed by a guy you found yourself: about $3,500. Same equipment. The difference is who dialed the phone

2. Never renovate for you. Renovate for the street. The appraiser only cares what the neighbor's house sold for. Match the comps and beat them by 10%. Never by 50%. I lost $30,000 on my first house putting my dream kitchen in a laminate neighborhood. Nobody paid me back for it

3. The order of return is fixed: paint, floors, kitchen, bathrooms. In that order. Paint is $0.09 a square foot and moved one of my houses from $23,000 to $78,000. A new deck is a hobby

4. Anything you can't see gets a specialist before you sign. Septic $350. Sewer camera $250. Roof $150. Electrician $150. That $900 protects you from the five bills that end people: septic $15,000-$30,000, foundation $10,000-$50,000, roof $10,000-$12,000, rewire $10,000, HVAC $15,000-$25,000

5. Never waive an inspection to "win" a house. You didn't win. You bought a mystery for full price. The seller waived the inspection on YOU

6. Bring a contractor to the walkthrough, not your mom. Your mom sees the ugly backsplash. The contractor sees the joist somebody cut for plumbing

7. Budget 15-20% over your renovation number before you start. Every house has one thing behind a wall. On $25,000 that's $4,000 you already planned to lose. If losing it kills the deal, don't do the deal

8. $60,000 is the ceiling for almost any house. Past that you're not renovating, you're building, and the math turns on you

9. Cosmetic takes 4-6 weeks. If your contractor says 4 months, he has three other jobs and you're the one he'll skip. Get the timeline in the contract with a per-day penalty

10. Brand names matter to buyers and appraisers exactly zero. Sherwin-Williams paint, mid-grade vinyl plank, white shaker cabinet faces, new hardware. Clean and safe. Tenants and buyers don't pay extra for granite. They pay for not smelling anything
