The winner of the AI race will be whoever open-sources models at parity with the competition's closed models while maintaining a frontier model that's meaningfully better. This collapses competitors' pricing power — why pay for their API when the free alternative matches it? The broader industry then reorganizes like water: the resource itself trends toward free, but massive value concentrates in packaging (products built on top), trust (enterprise reliability), and premium (frontier capabilities). Model wrappers — companies that just resell API access with a UI — get obliterated. They're selling tap water in a paper cup. The survivors will either own the frontier or build products so good the model underneath becomes invisible. The kill shot? Own the free tier, monetize the ceiling.
