I've paid out millions in commissions to creators.
Sent a 22 y/o a $70k wire for one month in May.
Top creators:
- Post 7+ times a week
- Get better every batch
- Learn new formats
- Take feedback and use it
Bottom:
- Submit old TikToks
- Send 1-5 videos then quit
- Get one hit then stop posting
- Get defensive about feedback
Similar talent. Wildly different outcomes.
Nobody looks at which outreach messages actually get replies. We built a bot that does.
Here's what it watched.
Most outreach tools have an API. Ours did, so we connected our own AI bot to it.
The bot pulls the conversations: how many messages went out, which ones got a response, which ones got the best response.
Then it tells us what to send more of. Outreach stops being a guess.
When we asked another tool for the same access, they said no. Pick the one that lets you see your own data.
Do you know your best-performing DM? Reply yes or no.
I split my creators into 2 groups. One group got scripts. The other group I never touched.
Here's how to know which is which.
Some creators just don't have it. They're not creative on camera. Scripts work great for them. Give them the hooks doc.
Some creators are platinum. They know what they're doing, they're winning, and the best thing you can do is not get in their way.
Ask. 'Can I give you scripts, do you want them?' If yes, send scripts. If no, leave them alone and send product.
One program, two tiers. Scripts for the many, freedom for the few.
How many platinum creators do you have?
Your creators are in a WhatsApp group that goes quiet after a week.
Ours were in a Discord that ran the whole program.
Every creator we signed got invited to the Discord. That was the pitch in the outreach too: free coaching inside.
In there: content ideas, weekly challenges, the launch countdowns, the winners' numbers, the hooks doc.
When one creator wins in public, the rest post more. You can't get that in private DMs.
Weekly coaching calls run from there. Energy on the call, energy in the server.
It's the difference between 20 creators you chase and 20 creators who show up.
What do you use to run your creators?
I have a $10k budget for AI creators
100% coms
(175%. Including the 3 month giveaway)
I scaled Afina to $1M a month before with slides. Paying creators $60k to $80k a month in bonuses
Looking to do $5M a month with AI. Just need a good creator source
Creators who chase the retainer post 10 videos. Creators who chase the commission post 60.
We told them which one to chase.
Every creator we signed heard the same thing: the money is in the commission, not the retainer.
The retainer is the floor. It gets you 30 videos. The commission is where the big months come from.
Once one creator had a big commission month, the others got excited on their own. That's when we'd say: do an extra 30. Three videos a day. Why are you slowing down.
Retainer buys attendance. Commission buys effort.
Have you told your creators this out loud?
TikTok bans creators every week. Brands panic and cut them.
We did the opposite and it paid.
Creator accounts get banned all the time. It's not a question of if.
When ours got banned we kept the retainer. She kept filming. She dropped the videos in a shared drive.
We uploaded them straight to GMV Max under the shop account. The videos still sold. She still got paid.
It kept her calm and it kept her loyal. When you've found the right creator in the right demographic, losing her costs more than a month's retainer.
Bonus: give your best creators a TikTok Shop marketing account, or upload their videos straight through your TikTok Shop back end, so a ban never stops the content.
How many creators have you lost to a ban?
You're paying creators for 300 videos a week and using each one once.
We turned the same footage into a Facebook machine for the cost of an editor.
Here's how 🧵
If you want to grow on TikTok Shop you need over 1,000 videos a week. That's the bar.
Every video goes to a shared drive. That drive is an asset.
Ask each creator to record 2 extra CTAs pointing to your shop link, because a Facebook CTA isn't a TikTok Shop CTA.
An editor splices the new CTA on. Now you've got infinite high-quality UGC for Facebook.
Pay creators a couple of percent for the Facebook use and track it.
That's where the real money sat for us. Same footage, second platform.
Reply 'FB' and I'll share the CTA script we gave creators.
One ROAS target for your whole TikTok Shop is why your new product never takes off.
The old one pays. The new one grows. Here's how we set both.
Your proven product: set the GMV Max ROAS target around 4. It's profitable, take the profit.
Your new product: set it at 1.5 to 2. We've gone as low as 1. You're buying momentum, not margin, for the first few weeks.
Hype it in the Discord, feed it to the creators, let it pick up its own subscriptions.
Then move to the next one. Old product goes high, the new one goes low, repeat.
Watch your Amazon side. Every TikTok launch gives the same product a halo over there.
Which of your products is stuck on the wrong target?
Most TikTok Shop launches die because the brand posted 'new product live' and waited.
Ours had creators fighting to post on day 1.
Here's the 2-week playbook 🧵
Tell the creators 2 weeks before. Not the day of.
Make it an event on the Discord. Countdown, samples out, a small giveaway. We ran a trip as a prize.
Show them the money. Walk through exactly how much they'll make on the commission with this product.
Sell them on the product like they're the customer. If they believe it, the videos will.
The coach carries the energy on every call. Flat calls make flat creators.
Day 1 you want a flood of videos, not a trickle. That's what GMV Max needs to catch.
What was the prize in your last launch? Reply and tell me.
GMV Max is hiding your best video from you.
Every brand I looked at had a 4x ROAS video buried under the ones TikTok picked.
Here's how we found it and put it at number 1 🧵
GMV Max gets stuck. It keeps feeding the same few videos and the rest sit there.
Open the video list. Sort by ROAS, not by spend.
You'll find a video at 4x that's getting no push. It should be selling. It isn't being shown.
Put spend behind it directly. When we did, it took over the top spot.
Then close the loop. Tell the creator: this one converts as an ad. Make 5 more like it.
Someone on the team has to look at this every day. That's the job most brands don't have.
Go check yours right now and reply with what you found.
30 of the right creators beat 300 random ones. We proved it.
Here's what 'right' looks like 🧵
1. They look like your buyer. For a women's gut-health product that's women 25 plus. No exceptions.
2. Lighting. Standing at a window is enough. Dark room, no deal.
3. Clean camera. An iPhone 12 or better with the lens wiped. That's it.
4. They talk without reading. If they're reading a script, you hear it. If they're talking from their head, the tonality is right.
Get those 4 right and recreate a video that already went viral. Your odds go way up.
You only need about 30 people like this, loyal and consistent. Everything else is noise.
Comment if you want to know which creator demo will work for your product.
The creator with 500k followers who posts 10 videos a month will lose you money. Every time.
I learned it the expensive way.
Creators doing 10 or 15 videos a month almost never perform. It's not enough volume. You need iteration to find the one that hits.
So we avoided them like the plague. Even the big ones.
We signed small creators in the exact demographic on a $200 to $300 retainer and got 30 videos a month out of them.
The big name has one job: other creators watch their page. Your product on it gives you authority, and the small creators say yes faster.
Use the big guys for authority. Use the small consistent ones to print.
