🛢️📉 Shell $SHEL needs major discoveries or deals as oil and gas reserves shrink
Date & source: February 9, 2026 · Refinitiv
Authors: Shadia Nasralla and Stephanie Kelly
🧠 Shell faces growing strategic pressure as its oil and gas reserves fall to their lowest level since at least 2013, raising concerns about its ability to sustain production over the next decade. Analysts argue that large acquisitions or major exploration successes will be required to close an expected production gap and support Shell’s long-term growth ambitions.
⛽ A widening production gap
Shell is expected to face a production shortfall of 350,000–800,000 barrels of oil equivalent per day (boe/d) by 2035, driven by the natural decline of mature fields.
CEO Wael Sawan has acknowledged that the company’s current asset base cannot fully support its long-term production targets without additional action.
📉 Reserve life under pressure
Shell’s reserve life — the number of years it can sustain current production from proven reserves — has dropped to less than 8 years, down from 9 a year earlier.
This compares unfavorably with rivals such as Exxon Mobil and TotalEnergies, both of which report more than 12 years of reserve life.
Total reserves have fallen to 8.1 billion boe, intensifying investor concerns about long-term supply.
🌍 Strategic exits weigh on growth
Shell’s earlier exits from U.S. shale (2021) and Guyana (2014) have weakened its resource base, especially as Guyana has become a cornerstone of Exxon’s growth strategy.
Sawan has publicly acknowledged that leaving Guyana was a mistake in hindsight.
🔍 Exploration and M&A back in focus
While Shell is investing in incremental projects in the U.S. Gulf of Mexico, Brazil, Nigeria, Angola, South Africa and Namibia, analysts doubt these will be sufficient on their own.
RBC and Bernstein analysts argue that renewed exploration success or meaningful M&A is needed to restore confidence in production longevity.
Wood Mackenzie expects Shell’s production to decline sharply after 2028, with free cash flow weakening after 2032 if no corrective action is taken.
🔎 Conclusion
Shell’s challenge is increasingly clear: its current portfolio does not fully support its ambition to sustain and modestly grow oil and gas output through the 2030s. With reserve life well below peers, the company is likely to face mounting pressure to pursue large-scale acquisitions or deliver a major exploration breakthrough to close the looming production gap and protect long-term cash generation.
