Knowledge graph with 23,948 nodes and 48,479 edges. Vector index with 4,710 chunks. Six retrievers benchmarked head-to-head: vector-only, BM25, GraphRAG, PPR-only, graph-only neighborhood expansion, and a 4-way hybrid.
Dual-judged by Claude Sonnet 4 and a local Ollama model. Why: incident corpora reward multi-hop causal retrieval. The kind of question that needs three reports stitched together is exactly where flat RAG underperforms.
Graph traversal can follow the chain across narratives; vector similarity flattens it. That was the hypothesis. The held-out test result is in the thread, and it is not what I expected.
