People move through disruption at different speeds, with different emotional and practical needs.
1️⃣ Structural Blind Spot:
Leaders often treat the launch announcement as the beginning of adoption.
For employees, it may begin with confusion, anxiety, anger, or fear about status, workload, and competence.
Repeating the strategic rationale at this stage can sound like pressure to accept a change they have not yet had space to process.
Early support should acknowledge disruption and explain what is known, what remains undecided, and where employees retain control.
2️⃣ Design Challenge:
Gartner identifies a receptive zone as employees move from resistance toward curiosity, impatience, and acceptance.
This is where self-reflection, practical experimentation, and role-specific support become more useful than broad reassurance.
Managers need tools to recognize readiness, adapt conversations, and connect the change to actual responsibilities.
Without that capability, organizations deliver the right intervention at the wrong time.
3️⃣ Performance Consequence:
As enthusiasm and trust develop, communication still cannot stop.
Employees need consistent evidence that the change is becoming part of everyday work through revised priorities, workflows, incentives, and leadership behaviour.
If operating systems remain unchanged, people learn that the transformation message is temporary.
Culture evolves when the organization reinforces new expectations through repeated decisions, not periodic campaigns.
Change support becomes effective when it responds to where employees are, not where the implementation plan says they should be.
