I love @stratechery but Ben's analysis breaks down as it relates to ecommerce and the physical world. Let me elaborate. Amazon's fulfillment network is purpose-built for their needs, not for the needs of a typical Shopify D2C brand. Amazon has ~10M SKUs which requires warehouses of >1M sq ft. A consumer’s order basket may contain multiple SKUs that are stored on opposite ends of the warehouse resulting in fulfillment workers spending 70% of their time criss-crossing the warehouse to fulfill one order! This is why Amazon bought @KivaSystems (which @BainCapVC backed) and invested hundreds of millions of dollars to roll out the Kiva system to their FCs around the world. Amazon’s massive SKU count provides enormous benefits to consumers as @stratechery has highlighted over the years and is the foundation of their incredible flywheel. But the SKU count also results in significant diseconomies of scale as it relates to fulfillment. Their network is NOT designed for a typical Shopify brand that on average has less than 100 SKUs. Given the small SKU count, a brand’s SKUs can be co-located on the shelving, eliminating the need for a worker to walk a quarter mile to fulfill one order. Automation like Kiva is not necessary for a fulfillment network designed for small brands. A larger network of smaller and medium size warehouses is cheaper and operationally less complex to operate- delivering savings to brands and better positioning of inventory closer to last-mile delivery zones.
Amazon’s scale and density provide enormous cost advantages for last mile delivery and for upstream ocean and air transport. For these segments of logistics, the AWS analogy applies – startups can enjoy the cost savings that Amazon has built for themselves through its network. However, for Shopify ecommerce fulfillment specifically, Amazon’s scale results in diseconomies which structurally will make it difficult for them to dominate this segment.
